Work Visibility Framework™

Official Framework Overview

The Work Visibility Framework™ is a core Work Management framework that defines how visible work should be across different levels of an organization to enable coordination, alignment, and trust—without creating noise, friction, or unnecessary oversight.
In Work Management, visibility does not mean being seen—it means work being clearly understood.
Work visibility is the structured, system-level ability to see:

  • What work exists

  • Who owns it

  • Why it matters

  • How it is progressing

This definition differs from the common notion of workplace visibility, which focuses on personal recognition and career advancement. The Work Visibility Framework™ instead defines visibility as an operational property of work systems, not a personal trait.

Why Work Visibility Matters

Visibility is one of the most overlooked—and misunderstood—dimensions of work management.

Too little visibility leads to:

  • Surprises and missed expectations

  • Dropped or duplicated work

  • Misalignment across teams

The Five Levels of Work Visibility

The framework defines five progressive levels of visibility, illustrating how work moves from private effort to organizational awareness as its scope, impact, and coordination requirements increase.

Level 1 — Private

(Uncaptured / Hidden Work)
Work exists only in an individual’s head or in locations no one else can access.
This level creates risk, surprises, and dropped work because nothing is visible or shareable.

Level 2 — Personal System

(Captured but Not Shared)
Work is documented in a personal tool or system, but visibility is limited to the individual.
Others may know work is happening but lack insight into progress, details, or dependencies.

Level 3 — Team Visible

Work is visible to the immediate team in a shared system or workspace.
This enables coordination, progress tracking, and dependency management within the team.

Level 4 — Cross-Functional Visible

Work is selectively visible across teams and stakeholders where shared outcomes or dependencies exist.
This level reduces misalignment and downstream friction across organizational boundaries.

Level 5 — Organizational Visible

Work is connected to organizational goals, metrics, dashboards, or OKRs.
Leaders and multiple teams can understand priorities, context, and impact without micromanagement.

A Principle of Appropriate Visibility

The Work Visibility Framework™ does not advocate maximum transparency.

Instead, it emphasizes appropriate visibility—ensuring that work is visible to the right people, at the right level, at the right time, based on value and coordination needs.

Effective work management is not about exposing all work to everyone.
It is about enabling clarity and trust without overload.

Work Visibility vs Workplace Visibility

Work visibility is often confused with workplace visibility.

Workplace visibility refers to:

  • Being recognized for contributions

  • Building influence and relationships

  • Increasing career advancement opportunities

Work visibility, as defined in Work Management, refers to:

  • The clarity of work itself within a system

  • The visibility of ownership, progress, and purpose

  • The ability for teams and leaders to understand work without needing to ask

The Work Visibility Framework™ formalizes this second meaning—establishing visibility as a design characteristic of work systems, not a behavior individuals must perform.

How Work Visibility Connects to the Coordination Stack™

Work visibility is achieved when the elements of the Coordination Stack™ are clearly visible:

  • What — The work itself and its scope

  • Who — Ownership and responsibility
